How we built a real-time dispatch tool for a 50-vehicle delivery fleet — replacing whiteboards and phone calls with a live operations dashboard that pushed on-time delivery from 78% to 94%.
About The Client
A fast-growing last-mile delivery operator serving e-commerce businesses across the Denver metro area with a fleet of 50 active vehicles handling 500+ daily deliveries.

Technology Stack
The specific stack was chosen after evaluating the client's scalability requirements, compliance constraints, team capabilities, and long-term maintainability — not retrofitted to existing preferences.
SwiftRoute's two dispatchers were manually planning 500+ daily delivery routes using a whiteboard, printed route sheets, and phone calls to drivers. There was no real-time visibility into driver locations — when a customer called asking 'where's my delivery?', the dispatcher had to call the driver and call back. Route planning consumed 3 hours each morning. Missed delivery windows were running at 22%, costing the business in customer churn and refunds. With 50 vehicles and growing, the manual approach was breaking.
22%
of deliveries missed their promised time windows
Key Pain Points
Zero real-time fleet visibility — dispatchers blind to driver locations
22% of deliveries missed promised time windows — customer churn risk
3 hours per morning spent on manual route planning with paper maps
Driver communication via phone calls — untracked, inefficient, disruptive
Growing from 50 to 80+ vehicles — manual processes wouldn't scale
We built a lightweight dispatch operations platform centred on live visibility — a Next.js dashboard for dispatchers and a React Native app for drivers. Rather than building a complex ML route optimisation engine (overkill for 50 vehicles), we focused on making human dispatchers dramatically more effective: live driver tracking, real-time route adjustments, and automated customer notifications. The driver app replaced phone calls with turn-by-turn navigation and digital proof of delivery capture.
A live map view of all 50 vehicles with status indicators (en route, delivering, idle, offline). Dispatchers can reassign stops, send route updates, and communicate with drivers via in-app messaging — all from a single interface. Customer ETA queries answered instantly without calling the driver.
React Native app with turn-by-turn navigation optimised for delivery routes, digital proof of delivery (photo + signature capture), live ETA updates, and in-app dispatcher messaging. Offline support for areas with poor mobile coverage.
Simple tracking page for end customers — live delivery status, estimated arrival window, and driver contact. The portal reduced inbound 'where's my delivery' calls by 60%, freeing dispatchers to focus on operations.
Replaced the whiteboard and paper maps with a digital route planning tool that auto-assigns stops to vehicles based on capacity and proximity. Dispatchers can drag-and-drop to adjust, with planning time cut from 3 hours to 15 minutes.
Every engagement follows a disciplined, phased delivery methodology — built on transparency, measurable milestones, and continuous client collaboration throughout.
We spent 2 weeks riding with drivers and shadowing dispatchers to understand the real workflow — not the documented one. Every manual handoff, information gap, and pain point was catalogued before writing a single line of code.
The dispatcher dashboard and driver app were built in parallel over 7 weeks. A beta of the driver app was tested with 5 volunteer drivers in week 5, with their feedback directly shaping the final release. The dashboard went live for one dispatcher in week 6.
The customer tracking portal was built in 3 weeks alongside a phased rollout. Two routes went live first, with the full fleet onboarded over 2 weeks. Each driver received a 30-minute training session and a quick-reference card.
Every number below is a verified, real-world outcome. No hypotheticals, no projections — these are the results delivered.

Whiteboards Needed
Paper maps and whiteboards retired — fully digital dispatch operations
“Our dispatchers went from whiteboards and phone tag to a live dashboard where they can see every vehicle, every stop, and every ETA in real time. Route planning that used to take until lunchtime now takes 15 minutes. But the biggest win is our drivers — they love the app, our customers love the tracking portal, and our on-time rate speaks for itself. App Corp built exactly what a 50-vehicle fleet needs, without over-engineering it.”
